The canon

A firm should not have to relearn itself.

A temple’s kyōzō is not simply a room full of writing. It is the architecture that protects a trusted body of teachings and preserves it for those who come next. Genba uses the name for the institutional canon that forms as work is completed.

Most firms already possess this intelligence, but in a fragile form. It lives across inboxes, documents, vendor relationships, operating exceptions, unwritten judgment, and the memories of a few indispensable people. A conventional knowledge base can collect the files. It does not necessarily preserve what those files mean, how a decision was reached, who owns the relationship, what was built to complete the work, or whether any of it remains approved.

Kyōzō makes that operating intelligence durable. It retains the source material and the structure around it: facts, decisions, relationships, controls, workflows, components, tools, specialist skills, and the evidence of how each has performed.

Three returns

Every assignment should leave the firm more capable.

The visible deliverable is only the first return. Properly completed work also leaves behind the means to repeat it and the institutional record that makes future reuse trustworthy.

The output

The investor letter, portfolio brief, reconciliation, DDQ, analysis, or system the stakeholder originally requested—completed with its evidence and approval state.

The capability

The reusable machinery created along the way: workflows, subsystems, components, templates, evaluators, specialist skills, tools, schedules, and approved service mappings.

The record

The operating knowledge that gives the work meaning: source lineage, decisions, exceptions, relationships, responsibilities, corrections, performance, and named human judgment.

The output completes the assignment. The capability and record change what the firm can do next.

What belongs

More than documents. More than memory.

Kyōzō is deliberately broader than a document library. It describes the institution as it actually operates—and distinguishes an assertion from an approved fact, a one-off script from a governed capability, and a useful recollection from knowledge the firm is prepared to rely upon.

Source material

Documents, messages, tables, images, recordings, system output, and other approved evidence remain connected to the knowledge derived from them.

Operating knowledge

Facts and relationships such as “David in Operations owns the fund-administrator relationship,” including scope, effective dates, confidence, and accountable owner.

Decisions + judgment

What was decided, why it was decided, which evidence supported it, which alternatives were rejected, and when the decision must be revisited.

Capabilities

Workflows, components, tools, agent skills, templates, evaluators, and service contracts that can be composed into subsequent solutions.

Controls + ownership

Approval requirements, permitted uses, information classification, system ownership, escalation paths, and the boundaries attached to an item.

Evaluation history

Where a capability worked, where it failed, how people corrected it, which version is current, and what evidence supports its continued use.

Promotion

AI agents may learn freely. The institution changes deliberately.

An AI agent needs working memory to reason, test hypotheses, and carry an assignment forward. That private scope should remain fluid. Shared institutional truth requires a different standard.

When an agent identifies a reusable fact, relationship, insight, or capability, it proposes a contribution with its evidence, intended scope, access classification, and provenance attached. Promotion into a divisional or firm-wide canon follows the firm’s policy: automatic validation where appropriate, and review by a named person wherever interpretation or consequence demands it.

Human review does not mean asking people to re-enter everything an AI agent discovers. It means the firm always knows who authorised a consequential change to what it considers true or reusable.

Retrieval

Bring back meaning—not merely similar text.

The corpus preserves approved source material in every format the firm runs on. Semantic representations make that material discoverable across formats and wording. The knowledge graph gives it institutional structure: people, entities, decisions, systems, obligations, capabilities, ownership, and the relationships between them.

An authorised AI agent therefore retrieves a governed context rather than a pile of plausible passages. It can distinguish a current policy from a superseded draft, an approved answer from an earlier proposal, and a generally reusable component from one restricted to a specific fund or mandate.

Each returned item carries the information needed to evaluate it:

  1. Source and originating assignment
  2. Author, reviewer, and accountable owner
  3. Effective date, version, and supersession state
  4. Permitted scope and purpose
  5. Confidence, evaluation, and supporting evidence

Access remains contextual. An identity may discover that a capability exists without being permitted to read its underlying data; it may compose an approved tool without gaining access to the credentials Daimon uses to execute it.

Composition

The next assignment begins further ahead.

When new work arrives, Tōryō does not start from an empty prompt. It can discover the capabilities and institutional context already available to the authorised team: the reporting subsystem built last quarter, the reconciliation skill corrected by Operations, the approved investor language, the ownership relationship, and the evaluation record showing where exceptions still require judgment.

Those assets can be assembled into a new course of action, extended where the objective requires something new, and evaluated in a new context. The resulting improvements return to Kyōzō through the same governed promotion path.

This is how institutional intelligence compounds without silently becoming institutional folklore.

System roles

Tōryō directs. Daimon executes. Kyōzō carries forward.

The three systems remain deliberately distinct.

Tōryō — accountable orchestration

Holds the objective, plan, active obligations, principal judgment, specialist team, and authoritative state of the assignment.

Daimon — governed execution

Resolves logical resource requests, applies policy and approval, and executes against live systems without exposing credentials to an AI agent.

Kyōzō — governed continuity

Preserves what authorised teams know, build, decide, and learn so that it can be trusted, composed, and improved across future assignments.

Keeping these responsibilities separate prevents memory from granting authority, execution from rewriting truth, or a transient AI agent from becoming the institution’s system of record.

Ownership

Models can change. The firm should not forget.

Kyōzō resides inside the client’s dedicated Genba environment. Its corpus, graph, capability registry, access policy, history, and evaluation record belong to the institution that created them.

Foundation models, specialist agents, and individual tools can improve or be replaced over time. People will change roles. Service providers will change. The institutional canon remains portable, attributable, and available to whatever authorised team works next.

The AI is replaceable. The accumulated intelligence of the firm is not.
